What is a Progressive Rollout?

The exposure might move from 1% to 5% to 25% to 100%, with monitoring at each step. If a problem appears at any stage, the team stops the rollout and rolls back before most users are affected.

The core principle is simple: expose a change to the smallest group that can tell you whether something is wrong, then grow from there. Every percentage increase is a deliberate decision, not an automatic escalation.

How does a progressive rollout reduce risk?

Risk scales with exposure. A bug that hits 1% of users generates a few hundred support tickets. The same bug at 100% generates a crisis. Progressive rollouts keep the blast radius small during the period when problems are most likely to surface: immediately after release.

Most regressions manifest quickly. Performance degradation, crash spikes, and broken user flows tend to show up within hours of exposure. By holding at a low percentage for a day or two, you give monitoring systems time to detect these issues while the impact is still contained. At Spotify, where guardrail metrics are monitored continuously during rollouts, this pattern catches regressions that would otherwise reach 750 million users.

The monitoring isn't optional. A progressive rollout without metric checks is just a slow release with extra steps. The value comes from the combination of gradual exposure and active monitoring. Confidence computes guardrail metrics between the exposed and unexposed groups at each stage, using the same statistical machinery that powers A/B test analysis.

How is a progressive rollout different from a phased rollout?

The terms overlap and are sometimes used interchangeably. When a distinction is drawn, a phased rollout typically refers to a progressive rollout with predefined discrete stages: specific percentage targets with explicit go/no-go criteria at each gate. A progressive rollout is the broader concept, which might follow predefined stages, might increase continuously, or might adjust the pace based on what the monitoring shows.

In practice, most teams using Confidence run phased rollouts with stages like 1% to 10% to 50% to 100%. Each stage has a minimum duration and guardrail checks that must pass before advancing.

What should you monitor during a progressive rollout?

At minimum, three categories of metrics.

Reliability metrics. Crash rates, error rates, latency percentiles (P50, P95, P99). These catch technical regressions that affect system health.

User experience metrics. Engagement signals, task completion rates, session-level behavior. These catch functional regressions where the feature works technically but makes the product worse.

Business metrics. Conversion rates, revenue proxies, retention indicators. These catch cases where the feature is technically sound and usable but hurts outcomes that matter to the business.

Confidence lets teams define required guardrail metrics per Surface. When a metric regresses beyond its threshold, the platform flags the issue. Teams can configure auto-rollback for critical guardrails, so the system reverts the flag automatically if a threshold is breached.
